Key Takeaway

Most small businesses should move part of their SEO budget into answer engine optimization rather than add new money: two October 2026 studies found AI assistants send a sliver of Google's traffic. Agencies still charge a median 45% more for AEO, so ask what the extra buys before paying it.

Most small businesses do not need extra budget for AEO (answer engine optimization); they need to move part of the SEO budget they already have. On October 21, 2026, SEO consultant Marie Haynes published 12 months of Google Analytics data from 100 sites: ChatGPT sent 0.62% as many visits as Google search. The next day, the industry news site Search Engine Roundtable grouped her study with ones from SEO Works and Kevin Indig under the headline "AI Visibility & Search Not Worth Investing In."

Agencies price AEO as if it needed new money. A First Page Sage report from October 7, 2026 puts the median monthly fee for GEO/AEO (generative and answer engine optimization, two names for the same AI-search work) at $6,850 a month against $4,740 for traditional SEO, a 45% premium.

First Page Sage sells GEO and AEO services itself, the report names no country, and its figures read as US dollars, so treat it as an agency-published study, not a benchmark for Canadian businesses.

Key facts

  • Traffic: ChatGPT sessions equalled 0.62% of Google organic sessions across 100 sites; all AI assistants together reached 0.73% (Marie Haynes, 2026-10-21).
  • Conversions: ChatGPT visitors converted at 13.8% versus 3.02% for Google organic, but Google organic still produced 964 conversions to 36 from all AI assistants.
  • Price: the median AEO retainer is $6,850 USD a month, up 66% since Q1 2024, while SEO rose 6% over the same period (First Page Sage, 2026-10-07).
  • Premium: $2,110 USD a month separates the two medians, or $25,320 a year (about CA$2,962 a month at the Bank of Canada's 1.4038 rate on October 27, 2026).
  • Our answer: fund AEO by moving money out of SEO tasks that no longer pay, and add new money only when you can measure what comes back.

What changed this week?

Three traffic studies landed within days of each other, and all three point the same way: AI assistants send very little traffic compared with Google. Barry Schwartz summed them up on Search Engine Roundtable on October 22, 2026: "In short, AI Search sends almost no traffic and conversions when compared to other traffic drivers on the web."

The three studies were Marie Haynes's "GEO is a distraction", The SEO Works' AI referral benchmark, and a piece by Kevin Indig on direct traffic. We read the first two in full. Haynes's conclusion is blunt: "chasing ChatGPT citations and LLM mentions is optimizing for the wrong target."

For a small business owner, the question changes. Before this week, the question was "how much extra should we budget for AI search?" Now it is "should AI search have its own line at all?"

Is AEO a separate budget line or part of SEO?

For most small businesses, AEO belongs inside the SEO budget, because most of the work is the same work. AI engines read the same pages Google indexes. Pages get cited when they are crawlable, answer a question plainly and carry structured data, the same things that help them rank. Our SEO vs AEO vs GEO explainer covers where the three overlap and where they split.

Some agencies already sell it that way. eSEOspace sells combined SEO, GEO and AEO plans from $750 to $4,000 a month and states, "There is no GEO-only plan" (eSEOspace, 2026-10-13). 310 Creative also treats AEO and GEO as one bucket in its pricing guide.

The measurement points the same way. The SEO Works counted Google's AI Overviews as organic traffic, so part of what gets called "AI visibility" already shows up in your Google numbers. Some of it may be paid for already.

A separate line makes sense in two cases: a one-time audit with a fixed scope, or monitoring tools that track how AI engines mention you. Both are small, bounded costs. A second open-ended retainer next to your SEO retainer is the expensive version.

How much more do agencies charge for AEO than SEO in 2026?

Agencies charge a median 45% more for AEO than for SEO, going by First Page Sage's October 2026 report: $6,850 a month against $4,740. The report draws on 1,146 price quotes from 214 agencies collected between July 6 and October 2, 2026. AEO pricing passed SEO pricing in Q4 2024 ($4,760 versus $4,530) and has kept climbing.

Most of the premium pays for work done off your website. At the Growth tier, 33% of agencies include digital PR and 29% include original research. At the Advanced tier ($11,000 to $22,000 a month), those numbers rise to 71% and 64%. Getting other sites to mention you is a real lever for being named in AI answers. It is also the most expensive line on any proposal.

Pricing is hard to compare because 77% of agencies publish no AEO price at all. Our GEO vs AEO services cost guide shows how to read two proposals side by side, and our AEO cost comparison lists published ranges.

What did the October 2026 AI traffic studies find?

The Haynes and SEO Works studies each found that AI assistants send a tiny share of the traffic Google sends, and that the visitors they do send convert at a higher rate. Volume decides the budget question, and AI traffic has very little of it.

Haynes also reports that ChatGPT referral growth levelled off in August 2025. If that holds, AI referrals will not grow into a bigger share of traffic on their own.

The higher conversion rate is real, and we have written about it in ChatGPT referrals convert 9x Google. But a conversion rate is a percentage. At 36 conversions against 964, a 4.6x better rate still leaves Google ahead by a wide margin.

Neither study measures the moment an AI answer names your business and the buyer calls or searches your name later. Those visits show up as direct or branded search, not as AI referrals. That is the part of the case for AEO these studies cannot settle, and the reason measuring AI search visibility takes more than a GA4 report.

What does a small business actually need to spend on AEO?

A small business can cover AEO for $0 in new money if its current SEO provider does the on-site work, plus $29 to $199 a month if it wants a tool to track AI mentions. Paying an agency more than that is a choice, not a requirement.

HubSpot's own AEO cost guide (updated September 8, 2026) lands in a similar place: a lean budget runs from $30 to a few hundred dollars, a mid budget $1,500 to $5,000, and a high budget $10,000 to $15,000 or more. HubSpot sells its own AEO product, and the guide still lists Profound "from $99/mo", a plan Profound removed in September 2026. Our Profound pricing breakdown covers what the tools cost now.

In Toronto, the SEO budget you would move money out of is larger in Canadian dollars. Seologist, a Toronto agency, puts local retainers at CA$2,500 to CA$15,000 or more a month (Seologist, updated 2026-06-25). Ontario's HST is 13% (CRA), so a CA$3,000 pre-tax quote costs CA$3,390. Our Toronto SEO cost guide breaks those quotes down, and affordable AEO services covers the low-cost providers. If you want a fixed-scope starting point, what an AEO audit costs compares a free audit with a $4,300 one.

When is extra AEO spend not worth it?

Extra AEO spend is not worth it when you cannot measure what it returns, when your SEO basics are still broken, or when the proposal bills twice for the same work.

  • You track no conversions. Haynes found 45 of her 100 sites tracked no key events. If yours is one of them, you cannot tell whether an extra $2,110 a month paid for anything. Set up conversion tracking first. It costs far less.
  • Your site is hard to crawl or slow. AI engines read the same pages Google does. Paying a premium for AI visibility on a site Google struggles with pays for the wrong fix.
  • The proposal splits AEO and SEO without listing different work. If both line items say "content", "schema" and "technical fixes", you are paying twice. Ask for the tasks in the AEO line that are not in the SEO line.
  • The premium is mostly PR you didn't ask for. Digital PR can help, but it is the costliest part of higher tiers. Decide whether you want it before it is bundled in.
  • The quote has no exit. First Page Sage reports 3-month minimums at the starter tier and 6-month minimums at Growth. A test you cannot stop is not a test.

New money can make sense in a narrower case: when one customer is worth a lot and your buyers already ask AI tools for shortlists. How ChatGPT recommends local businesses shows how those shortlists get built. First Page Sage's industry medians reflect this: legal sits at $8,170 a month and financial services at $9,850. Even then, fund a fixed audit or a 3-month test before you sign a retainer.

What these numbers do not settle

First Page Sage is an agency that sells AEO, and its own table lists it at $6,000 to $12,000 a month. Its figures are in US dollars by our reading, and it gives no Canadian breakdown. The SEO Works page carries no publication date. We found no Canadian study of AI search traffic or small-business AEO spending published between October 21 and 28, 2026. We did not open Kevin Indig's study, so we do not cite its findings here. Both traffic studies count clicks, and neither counts the times an AI answer names a business without sending a click.

Where Space & Story fits

AEO work is included in every Space & Story plan, so none of our clients pays an AEO premium on top. Frequently asked.

Usually not. Most AEO work, such as clear answers, structured data and crawlable pages, is SEO work your current budget can cover. Marie Haynes's October 2026 study of 100 sites found ChatGPT sent 0.62% as many sessions as Google organic. Move money from SEO tasks that no longer pay, add a tracking tool from $29 a month if you want one, and add new money only once you can measure the return.

At agencies, yes. First Page Sage's October 2026 report, built on 1,146 quotes from 214 agencies, puts the median GEO/AEO retainer at $6,850 USD a month against $4,740 for SEO, a 45% premium. First Page Sage sells these services and names no country. Combined plans cost less: eSEOspace sells SEO, GEO and AEO together from $750 to $4,000 a month.

In both October 2026 studies, yes, but at tiny volume. Marie Haynes found ChatGPT visitors converted at 13.8% versus 3.02% for Google organic, yet Google organic produced 964 conversions to 36 from all AI assistants. The SEO Works found AI converted at 7.18% versus 6.08%, with 3.2 AI conversions for every 100 organic, and AI converted worse than organic on 23 of 63 sites.

Start with $0 in new money by asking your SEO provider to cover answer-ready pages and structured data. A monitoring tool costs $29 to $199 a month at Otterly, Semrush or Ahrefs list prices. A one-time audit runs $1,500 to $12,000 USD, with a median of $4,300. Agency starter retainers run $1,800 to $4,200 USD a month with 3-month minimums.

Look for providers that sell SEO and AEO as one plan rather than two retainers. eSEOspace prices combined plans from $750 to $4,000 a month, and Space & Story includes AEO in every plan from $300 USD a month. Ask any provider for published prices, a list of tasks per line item, and a contract you can end after a short test.
